So what's the return?

According to industry reports, only about a quarter of CEOs say they've seen tangible business value from AI.

Last month, I spoke with three different CTOs. All three said almost the same thing:

"We're investing in AI, but it just doesn't make its way into our business processes."

The vision-execution gap

This is the biggest gap of 2026: the disconnect between vision and execution.

Companies are buying ChatGPT Enterprise licenses. They're experimenting with Copilot. They're having "AI Strategy" documents written. Then... nothing really changes operationally.

Because AI is not just a tool. It's an infrastructure decision.

3 common traits of companies that actually move the needle

When I look at companies that actually make a difference, they share three common traits:

1. They define the use case first, the model second.

Nearly half of AI projects never make it from pilot to production. The reason is almost always the same: they start with "let's do AI" instead of asking "what business problem are we solving?"

2. They think mobile-first.

Both employees and customers spend most of their day on their phones. If AI only lives on web/desktop, it doesn't get adopted by field teams or sales reps — and it doesn't create value.

3. They invest in data infrastructure.

Even the most expensive LLM will fail with poor data. AI projects launched without proper data hygiene don't break the model — they wear down the organization.

The real question for the new era

In this new era, saying "we use AI" is no longer a differentiator.

The real question is: where does AI sit within your business processes?

And how much of it is actually felt by your employees, your customers, and your revenue?

Most CEOs don't have the answer yet. By 2027, they will have to.
